Warren Buffett once said he looks for three things in people: intelligence, energy, and integrity. "Without the last one," he added, "don't even bother with the first two." The smartest hire I ever made failed the technical test. But when I asked about a time they disappointed someone, they owned it completely. No deflection. No excuses. Just responsibility and what they learned. That person became our most trusted team member. The questions that reveal integrity aren't on most interview scripts: 1) "Walk me through a time you had to choose between what was easy and what was right." Listen for: Specific details. Real stakes. How they decided. 2) "Tell me about someone you worked with who deserved more credit than they got." Watch for: Do they elevate others naturally? Or struggle to find examples? 3) "Describe your biggest professional regret." Notice: Ownership vs blame. Learning vs defensiveness. 4) "What's a commitment you made that became harder than expected? How did you handle it?" Look for: Follow-through when things get tough. We see polished resumes and assume character. We see smooth answers and assume authenticity. We see confidence and assume they'll do right when tested. But integrity isn't performed in interviews. It's revealed in the stories between the achievements. You don't rise to the crisis. You fall to your level of integrity. And when pressure hits: missed deadlines, budget cuts, difficult conversations; Your team will show you exactly who you hired. Skills might win the quarter.
